The Trade-Off That Was Never Really Methodological
The n=20 orthodoxy has a real foundation. Guest, Bunce, and Johnson's 2006 saturation research showed that most themes emerge within the first twelve interviews, with marginal new information after twenty. That is a genuine finding. What it does not say is that twenty interviews is sufficient for a study covering five segments, four geographies, and a category that's actively shifting. It says twenty is sufficient for one coherent audience on one well-defined question. The research function quietly applied a single-segment rule to multi-segment decisions for decades, because the economics left no other option. Running six segments at twenty interviews each meant six full study cycles. Nobody had that budget. So researchers consolidated, pooled, and approximated, and called the resulting n=20 "representative."
The problem was not the methodology. The problem was the cost per conversation.
